A Global Luxury Fashion House × Autone: From Gut Feeling to Data-Driven Operations
The company is a prestigious Italian luxury brand known for its essential design, timeless pieces, and refined quality. With a growing retail network of boutiques and outlets across Europe, the fashion house faced increasing complexity in managing inventory, store performance, and product allocation. The Limitless Innovation team partnered with the brand to guide their transformation, starting from a deep analysis of operational pain points and ending with the rollout of selected modules from Autone, a modular inventory optimization platform.
The Challenge
The merchandising team had limited visibility into store needs, stock performance, and sell-through by location. Replenishment decisions were made manually, often based on experience rather than real data. The buying process involved countless Excel sheets, slow coordination across departments, and inconsistent planning logic. Key problems included: High levels of overstock in some stores and frequent stock-outs in others. No structured process for transferring goods between stores. Continuative products were not being tracked properly across seasons. The planning team had no tool to measure the impact of their decisions. Large volumes of unsold inventory accumulating at the end of each season.
The Solution
Limitless led a diagnostic phase, mapping the full operational process from seasonal buying to in-store replenishment and inter-store transfers. Based on the findings, three Autone modules were prioritized: Replenishment (to automatically suggest which products to restock in each store, based on real-time sell-through and stock levels), Rebalancing (to redistribute inventory between stores before markdowns hit), and Buying (to guide seasonal buying by suggesting quantities per product and per store, using historical data and store-level performance). The rollout started with a small number of stores, then scaled across the network. Autone was integrated with the company’s ERP (AS400) and data flows were stabilized to ensure reliability.
The Impact
Stockouts reduced by 38% in the top 20 selling articles
Sell-through improved by 22% in outlet stores due to better stock rotation
Manual time spent on weekly replenishment dropped by 60%
€430,000 of inventory was successfully rebalanced before markdown periods
The buying team reported faster decision-making and improved alignment with OTB
The executive leadership, alongside the operations and merchandising team now receive regular dashboards tracking submission rates, adherence to recommendations, and performance uplift. For the first time, merchandising decisions are being monitored and optimized at scale.
